Chain-of-custody item tracking is the documented, time-stamped record of every hand-off a physical item passes through — from the moment it enters your facility to its final disposition. A complete record links each stage of work to four things: who handled the item, where it physically was, what was done, and what evidence was captured to prove it.

The term comes from legal and forensic practice, where maintaining an unbroken chain of custody is required for evidence to be admissible. In restoration, refurbishment, and certification operations, the standard is the same in spirit: if you can't prove what happened to an item at every stage, the record is incomplete — and incomplete records cost you claims, certifications, and disputes.

Why most operations don't actually have chain of custody — even when they think they do

Many restoration and processing teams believe they have chain of custody because they're taking photos and keeping spreadsheets. In practice, these systems create the appearance of a record without the substance of one. The gaps show up when you need the record most.

The camera roll problem. Photos taken on a phone and stored in a shared album have no inherent link to the item, stage, or team member that captured them. When an adjuster asks for pre-cleaning condition photos of item #MR-08217, someone has to search through hundreds of photos by date, guess which ones apply, and hope the right one is there. That's not chain of custody — it's archaeology.

The spreadsheet problem. A spreadsheet updated by multiple team members across shifts quickly develops inconsistencies: missing entries, misspelled serial numbers, merged cells, and columns that different people interpret differently. There's also no enforcement mechanism — a row can be marked "complete" whether or not the work was done.

The paper checklist problem. Paper checklists prove that someone filled out the form. They don't prove that the work described on the form was actually performed, and they don't include visual evidence. An adjuster who sees a checked box for "item inspected" without a corresponding photo has no way to verify the claim.

The reassembly problem. Even when photos, checklists, and spreadsheet entries all exist, assembling them into a coherent claim package for a single item takes significant manual effort. What a complete chain-of-custody record requires

A chain-of-custody record is only as strong as its weakest link. For restoration and item-processing operations, a complete record includes:

1. Serialized item identification at intake

Every item must enter the system with a unique identifier — a serial number, barcode, or facility-assigned tag. This identifier travels with the item through every stage. Without it, photos and checklist entries can't be reliably matched to specific items, particularly when you're processing hundreds of similar items in the same job.

Intake should also capture: item description, model and manufacturer (where applicable), intake condition, pre-existing damage, and the initial location (bay, trailer, or shelf assignment).

For photos to serve as chain-of-custody evidence, they need to be:

  • Bound to the item — matched to the specific serial or barcode, not filed generically
  • Stage-specific — labeled by stage (intake, post-cleaning, inspection) so context is clear
  • Required, not optional — the system should prevent stage advancement until photos are captured
  • Linked to a team member — showing who captured them and when

4. Disposition classification with justification

Every item that passes through your facility ends somewhere: returned to the owner, classified as non-restorable, salvaged, or held. That classification should be explicit, documented, and tied to evidence. A disposition of "non-restorable" with no photo evidence of the condition that warranted that decision is disputable. The same disposition backed by stage photos and a completed checklist is defensible.

5. An exportable, auditor-readable record
